300D wont start cold

my '82 300D is still giving me trouble starting. I have replaced the glow plugs and tested the whole system as directed on the dieselgiant web page - its all solid... but the thing wont start unless its above 60* F out or if Ive plugged in the block heater for and hour and a half.
Now, the primer pump doesnt work, it leaks all over when ever I pump it, and ive heard air leaks in the fuel lines are common causing the fuel to run back into the tank. Perhaps this is an area I should look into more.
once its been running it starts sight up, and when running it runs really smooth and has a lot of pick up. It seems the compression is probably still decent. I wonder about the Injection pump, could this be weak? what else is involved in starting the engine? the starter seems good, never makes any noise or complains...
This thing used to do this for the fellow who owned it last, then he gave it to me. Its been running good all summer, but now that its cooler out...
anyone have any ideas?

Do a compression test. When were the valves last adjusted?
Definitely, replace the primer pump but I don't think that is your problem because it would be evident hot or cold.

If the glow plugs are working properly, a failure to start is most likely caused by a weak battery or intake valve lash that is way too tight. When the temperature drops, the intake valve can actually be slightly open and compression drops.

A leaking primer pump can absolutely cause a hard first start of the day. Fuel leaking out means air can leak in, especially when the car is sitting for several hours. Then, even a tiny leak can produce a significant air lock. The leak probably isn't sufficient to maintain the lock once fuel starts moving through the lines.

Replace the primer pump. Get the new design with the black plunger.
