smoking again

hi my 1975 240D W115 just smokes a bit too much i think and its not regular blue type smoke but black it smokes when its idling too
i set the injector pump timing at 23 Degrees BTDC and i dont quite know what to to except to replace the diaphragm but before i do that is there anything i can do also is it possible to do a burnout on a car like this not that i want to do it or anything just curiosity i wouldn't treat a car like this thanks

If you are not going to do it, you don't need to know.

Black smoke would indicate too much fuel/ fuel not being burned
properly.
Is fuel consumption up?rough idle? clogged air filter?

My Volvo 240d diesel smoked black all the time when it got old.

Low compression; engine shot, pistons loose in cylinders.

Junk yard took it.

Check your compression.

It (Volvo)had 200K on it. They had VW enignes. Not so good.

I think Mercedes engines are better however from what I read.

If your IP has an pneumatic Governor the problem could be the Diaphragm as you suggested (I believe there is 2 threads in Diesel Discussion about this maybe more in the vintage section). The Diaphragm gets stiff with age.
Unfortunately it is around $200 for a new Diaphragm and you need to be carful changing it as there are shims that go in I believe it is 2 different places (better to find one of the threads and contact the Member who messed with his).

Due to the cost of a Diaphragm you might want to check the other things that can cause smoke first. Other than a dirty Air Filter my first thoughts are Injectors or poor compression.

Now that I am thinking about it I believe one of the previous Threads was yours?

My 82 Volvo Engine billowed gray smoke when starting at idle and the Odometer only showed 148,000.
I was able to overhaul the Short Block only becaue I located a source of made in Brazil Pistons for $45 each.
Because it is a VW built Engine it has a lot of parts in common with a VW Rabbit.
As it turns out in Brazily the make the complete VW Rabbit Cars.
Brazil Bosch also makes Spray Nozzles for the Rabbit.

If I could have found another Volvo Diesel; but with an automatic transmission out here were I live I would have bought it. (What few were selling at the time seem to be an East Coast item.)
Fixing my Mercedes has been way more work and trouble in the 1 1/2 years I have owned it than fixing the Volvo in all of the time I have had it since 1992.
Except for the double Disc Front Calipers the rest of the car is made like a regular car; front struts w/rack and pinion suspension and a regular rear end.
It is comparing an Apple to an Orange but the Volvo still is a good car for me and is my Daily Driver.
