W124 Diesel 4matic?
Anyone look into this option? I know the front shaft goes through the oil pan, but is there anything else holding me back?
Is the system driven by a hydralic pump off of the power steering? I found a 1991 300E 4matic for sale and just curious. I don't care about power lose or reduced fuel economy. Can it be done?

Nope.
The 4matic system is a nightmare as it is. Spend your money on a custom limited slip differential and super duper snow tires.

Can it be done? Yes.
Is it worth it? No way. Mercedes' 4wd system sucked donkey marbles compared to what other manufacturers offered, especially Audi. The true 4x4 W460/W461 G-wagens being the exception. The 4matic system was a reactive system, meaning it would change its drive parameters based on what just happened, at which point it was often too late to save the car from a slide on ice etc. It has to drop out and slip periodically to know its still on a slippery surface. Not really. They were sold in Canada and I know for fact there were gray market imports.

I don't know what 4Matic involves but the M103/M104 and OM603 share the same oil pan and transmission interfaces. I don't know if that means it's easier to fit 4Matic parts to a 300D/TD or drop an OM603 into a 300TE 4Matic. None of these shortcuts apply to your 2.5.

There is no way that turning a RWD into a 4matic would be feasible. I can think right off of the different wire harness, rear diff, rear brakes, front brakes, front springs, front hubs, hydraulic lines to diffs and TC, steering column, yaw-sensor and steering-angle-sensor, computers, tandempump probably the same, oil pan, transfer case, instrument cluster, fuel pump/system, ... lots more I'm sure.
Putting a 603 into a 4matic might be feasible if you had both cars, but not something I'd do. I've had a 4matic and ran it for 100,000miles, I share FI's opinion on its capabilities as well as it's complexity and problems, mine was nicknamed "the problematic". I had much less trouble and more control with my quattro than the 4matic. It could be an interesting project, but the end result would be a 4matic, I'd sooner find a good RWD to dieselize.
