Need Help removing ignition cylinder 97 E320

The ignition key for my 1997 e320 didn't want to turn today coming home from work, so I think it is time for a new ignition cylinder. It took about 10 minutes to finally get it to turn.

I did a quick search here to see how to remove the old one, and was able to find one post that says to put the key to poistion 1, and turn the black ring counter clockwise and remove the unit.

I tired that, and the ring unscrewed (the one with the chrome ring on it) to the point where it caught on the key. I am not sure I am turning the right ring, or if I need a special tool to do what I am attempting.

I left the key in position 1 and disconnected the battery, for fear that I will never get the key to turn again.

If someone could give me some tips, I would appreciate it.
