1987 300 SDL heat problems

Just went to an awesome snowboarding trip, when realized that my car has no heat.
All day we were freezing in the car with just warmish air coming in.
When temperature knob set to max heat, the air comes cold, when defrost button pushed, cold or just warmish air, when the temp knob set to half way heat, warm air start coming in.
Any ideas?

Passenger side of firewall. Four flat head screws. There is a rubber diaphragm that usually rips.

What was your water temperature?? If it was under 80C he thermostat could be the problem.
