help installing seat heaters

So I just got leather seats for my 95 E300D. The car came with seat heaters but the new seats did not. I want to install the seat heaters from the tex seats into the leather ones. Right now I have 2 seats opened up and a backrest seat heater taken out completely. Has anyone tried installing tex seat heaters in leather seats? Putting it behind the cushion doesn't provide much heat. Would I really have to buy new seat cushions? The foam inside the seat cushion looks to be 2 layers thick so I could possibly fit the heater in between, but I would then have to cut holes in the foam in several places. As this project looks to be getting more complicated, I'm thinking about just abandoning it. It just sort of bothers me that in upgrading my car, I might end up downgrading it at the same time.
