Diesel Head serious problem

My mates 1993 300d 128,000miles decided not to start
so was taken to a local merc specialist (comes highly recomended) Heater plugs failed (seemingly the multi-valve engine eats them!) was the diagnosis..
None of them would come out even after the application of the blue spanner! next they took the head off and took it to an engineering speciallist (hmmmm) one came out but 5 now sheared off in head!!!!! they said they were stuck in with carbon?
My mate has been given the head back + quote for new one!

Please someone out there must have some ideas? I have taken many heater plugs out and never had that problem even in high mileage cars.
Any ideas why it happened and more importantly any thoughs for a cure?

Des,

It has been a while and no one responded to your problem, so I thought I would take a shot.

If the plugs are sheared off, and the head is off the block and out of the car, I think I would try drilling them out at a good machine shop.

Buy a new plug and take some detailed measurements to find the minor diameter of the threads. That would be the diameter in the root of the thread. Then measure the other diameters, and sketch out a plan to drill and ream to the minor diameter, without cutting any head material out, including any of the bore the glow plug fits into. Once you get close to the minor diameter of the thread, you can usually peel the remnants out with a pointed tool.

Once you get the threaded part out, the rest should come out pretty easily. And you should be able to tell if the carbon deposits caused the problem to start with, or not. It sounds a little fishy to me though as the problem of not running and carbon deposits do not appear to have a similar time constant. One was abrupt the other is a slow build up. And the build up attacked a bunch of the glow plugs in the same time frame.

Good Luck, and rather than just give up and call the head junk, I would risk drilling the stuff out. The worst you can do is make it really junk.

hi Jim
Thanks for the reply, that is basically what was done, He took it to a good machine shop local to me. and 24 hrs later and a bill for £180 (which we thought was OK) he got it back with 6 empty heater plug holes! The shop had to make up a special tool/puller to remove them. The panic came from the first so called 'machine shop' if it had'nt gone there first, there would have been much less drama!
A possible reason was the last set of plugs had been put in and not tightened enough which had allowed a build up of carbon on the threads and seat, But who knows....
The carbon may have been caused by a faulty egr valve  which was disconncted a few weeks ago
At least he is a bit happier now:D

Des,

Glad to hear you found a decent machinist and got the problem fixed. Jim
