Dead off the line, low RPM gutlessness, never black smoke, are typical of bad ALDA. Pop it off. Re-test.

many posts on here how-to do it, basically the fat nut you see holding ALDA on gets spun clockwise as you hold ALDA in static position, which may seem counter-intuitive.
