The firm shift could be as simple as an adjustment of the transmission bowden cable, could be low ATF (check when fully warn, say after 20 minutes of driving), could be a leak in the vacuum line going to the vacuum modulator on the side of the trans or the vacuum modulator itself.

My bet is either low ATF or possibly in need of new ATF and a filter.
