Have you checked out the heater-plugs and the supply to them.....?

I suspect you may have a plug or three out. Its surprising you only say need two to fail in a 5 pot engine to make it difficult to start when cold.....

Any more than 2 out and it can be nearly impossible to fire-up when cold, in Winter!
