timing chain problems

I have changed the headgasket on this '93 190E 2.3 and can't find enough chain to install the camshaft gear. I can't tell that anything has changed and I have even removed the frontend and oilpan to verify that I did not have a chainlink hanging loose. Everything is tight on the gears and still no slack. I managed to get the gear on once but the assembly was so tight, the motor would not turn over.I know on the teardown that the chain adjuster had slack but now it is fully retracted and still no slack.I have tried everything I can think of. Help!
