w123 tough to start when cold

I have a 1983 300 CD
ON cold days, she has a tough time starting. I wait for the glow plug indicator to go out, then try to start it and usually get no response. On the second or third try I don't wait for the glow plug indicator to go out then I can get it to start. Is this normal or is there anything that I can do to alleviate this problem?

Change your GLOW PLUGS !!! This will guarranty an easier start up in cold temps.
This has always worked for me.
